The Segment Tax: What Cohort Targeting Costs Your Marketing
Every segment hides people who would have bought anyway and people who will never respond. That hidden cost has a name, and you can measure it on your own data.
In Brief
The segment tax is the budget and attention lost when one message goes to a whole group: discounts given to people who would have paid full price, messages sent to people who will not respond, and fatigue that drives unsubscribes. You can estimate it from totals you already track, and a bounded pilot can measure it at the individual level.
Segments are a practical answer to a hard problem: you cannot write a different campaign for every customer by hand. But grouping people has a cost, and it compounds quietly across every campaign you run.
Three Places The Segment Tax Hides
Discounts Given To People Who Would Have Paid
When an offer goes to a whole segment, some of the people who redeem it were going to buy anyway. The discount did not change their decision. It only reduced your margin.
Messages Sent To People Who Will Not Respond
Every campaign reaches people for whom the message was never relevant. The cost is not only the send. It is the attention you spent, and the next message they are now less likely to open.
Fatigue That Turns Into Churn
Irrelevant offers lead to unsubscribes, ignored notifications, and eventually silent departures. Lower churn and fatigue is one of the outcomes Morph is designed to move.
How To Estimate It From Totals You Already Have
You do not need customer level data to get a first estimate. Start with a few totals from your commerce and messaging platforms:
- The share of orders that used a discount, and the total discount amount.
- How many discounted orders came from returning customers who recently bought at full price.
- Campaign sends per month, the average placed order rate, and the average unsubscribe rate.
These totals give you a range, not a result. A measured answer needs individual level data, which is what a bounded pilot provides.
Note. Morph is in its early partner phase. Figures in this article describe how to estimate the cost of segmentation, not results achieved by Morph.
Why Individual Level Prediction Changes The Math
When each person gets a likelihood score, you can hold back discounts from people likely to buy at full price and stop sending to people who will not respond, while still reaching the people a message can move. That is the core idea behind individual level performance marketing.
